Ask a workshop what comes in most often on a modern German saloon and the cooling system is near the top of the list. It is not because the engineering is bad — it is because most of the system is plastic, and plastic ages by heat cycle rather than by mileage. A car doing short trips in a hot city ages its cooling system faster than one doing motorway miles.
The usual failure order
- 01Water pump. Mechanical or electric, this is the component most often replaced. On BMW engines with an electric pump, failure is frequently electronic or bearing-related rather than a leak.
- 02Thermostat and its housing. The housing is plastic, it sits at the hottest point in the system, and it cracks. A warped housing will weep long before it fails outright.
- 03Hoses and the quick-connect fittings. The rubber hardens; the plastic connectors get brittle and snap during an unrelated job.
- 04Expansion tank. Cracks along the seam, usually at the top where the pressure cycles hardest.
- 05Radiator. Last of the five. The core is usually fine; what fails is the plastic end tank crimped onto it.
The practical value of that order is planning. If a hose connector has just snapped in your hand, the one next to it is at the same stage of its life.
Symptoms worth acting on immediately
- Temperature that climbs at idle or in traffic and drops when you move — the classic sign of a pump no longer moving enough coolant at low engine speed.
- Coolant level dropping with no puddle underneath — it is usually evaporating off a hot engine or weeping into the valley of the block.
- A sweet smell after a run, or a film on the inside of the windscreen from a leaking heater matrix.
- The heater blowing cold at idle but warm when you rev it — an air pocket or a low level.
- A low-coolant warning that returns a week after a top-up.
Replace together, once
The labour in a cooling job is mostly access. Once the system is drained and open, the marginal cost of the next component is small compared with doing it again in six weeks:
- Pump and thermostat together — shared labour, and a sticking thermostat will damage a new pump.
- Hoses and clamps while the system is drained. Use new clamps; the old spring clamps have taken a set.
- Any plastic connector you had to touch. If it felt brittle, it was.
- Fresh coolant to the manufacturer's specification. Do not top up with a universal product — coolant chemistry is not interchangeable, and mixing types causes gel and blockage.
The bleeding mistake
Electric water pumps do not self-bleed, and an air pocket left in the system will give you exactly the symptoms you were trying to fix — hot at idle, cold heater, and a pump that runs dry. Run the manufacturer's bleeding routine after any pump or thermostat work. It takes ten minutes and it is the difference between a fixed car and a comeback.

Common questions
- How long do these cooling systems last before something fails?
- There is no reliable mileage figure, because the failure is driven by heat cycles and the age of the plastic rather than by distance. What is consistent is the order: plastic housings and connectors go before metal radiators, and the water pump is usually the first significant component to need replacing.
- Can I just top up the coolant and keep driving?
- If it is losing coolant, no. Modern engines tolerate overheating far less well than older ones. A coolant loss that needs regular topping up will eventually catch you in traffic, and the repair goes from a pump to a cylinder head.
- Do I need to replace the thermostat with the pump?
- Almost always worth it. The labour to reach the thermostat is largely shared with the pump job, and a thermostat that sticks closed will destroy a new pump's reputation — and possibly the engine — within weeks.
